What The Dawgen RECOVER™ Framework does, how it works, and why recoveries succeed
Every owner of a struggling business is looking for the same thing: a way back that they can control. Not a rescue that happens to them, but one they lead, with clear steps, real numbers and a result they can see week by week.
That is what The Dawgen RECOVER™ Framework is built to deliver. It is a practical methodology, designed for Caribbean owner-managed businesses, that finds the money and the momentum already inside the business and uses them to rebuild it.
The problem is usually cash and structure, not the business

Across our advisory work, the same pattern recurs. The business in difficulty is rarely a bad business. It has loyal customers, a respected name and a product people want. What it lacks is cash at the right time and a structure that fits how it trades.
It grew on the overdraft. It bought land and vans with operating money. It holds months of stock because shipping is slow, and waits 120 days to be paid by its biggest customer. Somewhere along the way, statutory payments became a quiet line of credit. Profit was real. Cash was not.
The good news is that every one of those problems can be fixed from inside the business, with the right tools, used in the right order.
What RECOVER™ does: seven stages
RECOVER™ takes its name from its seven stages. Each sets out what the business must achieve and how, and each closes with a decision the owners sign off before the next begins.
| Stage | What it achieves | How |
| 1 Recognise | A clear, graded picture of the business’s health | 24 Early Warning Indicators and a four-level severity grade |
| 2 Engage and Stabilise | Control of every dollar within 14 days | One Cash Controller, single payment approval, a payment priority ladder |
| 3 Cash and Working Capital | Cash released from inside the business | The 13-week cash flow and the Working Capital Release Plan |
| 4 Operational Diagnosis | A clear, profitable core | The Contribution Map, cost reset and pricing reset |
| 5 Viability and Route | A plan the numbers can support | The Independent Business Review and four viability tests |
| 6 Execute | Changes delivered and locked in | A 100-day plan, the Funding Match and a governance reset |
| 7 Renew and Grow | Funded, disciplined growth | Matched capital, distribution rules and the Recovery Score |
How it works: tools the business owns

RECOVER™ does not hand the business to someone else. It puts a small set of practical tools in the owners’ hands and helps them use them every week.
- The 13-week cash flow shows every dollar coming in and going out, and the lowest point before it arrives.
- The Cash Conversion Cycle shows how many days of trading the business funds from its own pocket, and what each day is worth.
- The Working Capital Release Plan turns faster collections, leaner stock and better supplier terms into owned, dated actions, each with a cash value.
- The Contribution Map shows which products, branches and customers really earn money, and which quietly drain it.
- The Funding Match checks that every asset is funded by money that lives as long as it does.
- The Recovery Score measures progress out of 100, so the owners know when the business is recovered and ready to grow.
Why recoveries succeed

Recoveries fail for predictable reasons: the owner acts late, decisions are made on annual numbers, cash keeps leaking, the funding structure stays wrong, and old habits return once the pressure eases. RECOVER™ is built around the six things that make recoveries work.
- Early recognition. Problems are named while every option is still open and cheap.
- One point of cash control. Every outgoing dollar is approved against an agreed order of priority.
- Decisions on weekly facts. The owners see the cash low point weeks before it arrives.
- A self-funded rescue. Most of the cash comes from inside the business, not from new borrowing.
- A focused, profitable core. Effort and money go to what earns; the drains are closed.
- Structure and habits that last. Funding matches asset life, and decisions are written, owned and reviewed monthly.

What a recovery looks like
Consider an illustrative composite, not a Dawgen Global client: a family-owned distributor with sales of around JMD 600 million. Profitable on paper, permanently at its overdraft limit, three months behind on GCT.
In the first fourteen days, payments are centralised and new tax arrears stop. Within six months, faster collections, a stock clearance and better supplier terms cut the cash conversion cycle from 165 days to 100 and release about JMD 87 million, roughly 15% of annual sales, without a new loan. The Contribution Map shows one branch losing money; it is repriced and its stock cut. The permanent overdraft is converted into a term loan matched to the business’s needs, and the owners begin a monthly review. Twelve months on, the Recovery Score has moved from 26 to 72.
Not every recovery is that clean. But most begin to look like it when they begin early.
The question to ask this week
Could the business keep trading if its overdraft were withdrawn on thirty days’ notice? If the honest answer is no, the time to act is now, while every option is still yours.
