Turn a rescue into funded, lasting growth

The most dangerous moment in a business recovery is not the crisis. It is the month after the crisis ends.

The plan is working. Cash is flowing. The pressure has eased. The owner, exhausted and relieved, wants nothing more than to get back to running the business the way it was run before. And that is exactly how the next crisis begins, because the way it was run before is what caused this one.

The final stage of The Dawgen RECOVER™ Framework, Renew and Grow, exists to make sure a rescued business stays rescued, and then grows on foundations that will hold.

Why recovered businesses relapse

The same habits return in the same order. A new contract is accepted without asking how much working capital it will consume. A vehicle is bought from operating cash because it is “only this once”. The overdraft creeps back to its limit. Drawings rise with the first good quarter. The weekly cash forecast, so useful in the crisis, quietly stops being updated. Within two or three years, the owner is back where they started, with fewer options and less goodwill.

None of these are failures of effort. They are failures of structure. Renew and Grow changes the structure.

Five rules for growing after a rescue

  1. Grow only what the core can fund. Before accepting a new contract or launching a new product, calculate the working capital it needs. If the answer is “more overdraft”, the answer is not yet.
  2. Fund growth with matched capital. Never again fund long-life assets from the overdraft. Equipment on asset finance, property on long-tenor finance, permanent working capital on term debt or equity.
  3. Keep the 13-week cash flow. It moves from crisis tool to normal management practice, reviewed weekly by management and monthly by the owners.
  4. Build a buffer. Hold four to eight weeks of fixed costs in cash, built from retained profit, so the next hurricane, lost customer or shipping delay is an inconvenience, not an emergency.
  5. Retain before distributing. No dividends, and no drawings above an agreed allowance, until the business reaches the agreed recovery milestones.

The structural fix: stop financing thirty-year assets with seven-year money

In our experience, the deepest root of Caribbean business distress is a mismatch between what is funded and how. Banks lend against property, so owners buy property in order to borrow. The loans that fund it are short and amortising, so a business that owns a building worth far more than its debt can still be starved of cash by the repayments. When trouble comes, the owner’s home is often pledged too.

RECOVER™ applies a Funding Match to every use of money: how long will the thing being funded live, and does the instrument funding it live as long? Where the business holds appreciating long-life assets, Renew and Grow can connect it to the Dawgen Endurance Capital Framework™, which structures long-tenor, interest-led finance secured on those assets and sized so interest remains covered even if profit halves. The aim is simple: the company carries its own risk, and the founder’s home comes off the table.

Governance that outlasts the crisis

The owners’ monthly review that ran during the recovery should keep running. The written list of decisions that need the owners’ approval, covering new borrowing, asset sales, related-party payments and dividends, should stay in force. Managers should keep their written authority, so the business can run for two weeks without its owner. Funders, investors, suppliers and key customers notice these things. They are the visible evidence that the business that needed rescuing is not the business that exists today, and they are what rebuild the credibility of directors and shareholders after a difficult period.

Measuring the way out

RECOVER™ measures recovery with a single number. The Recovery Score rates the business out of 100 across ten dimensions: cash runway, forecasting, the cash conversion cycle, funding match, debt service, statutory compliance, core profitability, management information, governance and resilience. A business exits the programme at 70, with two clean quarters of tax compliance and funding matched to its assets. At 85 and above, it is ready for growth capital.

Quarterly monitoring continues for at least a year after exit. If two indicators deteriorate in the same quarter, the early warning process restarts, quietly, long before anyone outside the business would notice.

From survival to strength

The purpose of a rescue is not to return a business to where it was. It is to make it stronger than it was: better funded, better governed, better informed and better prepared for the next shock. A business that has been through RECOVER™ well is often stronger, and easier to fund, after its recovery than it was before its crisis.
